To paint models in a separate application: photoshop, procreate or what ever
Or get more comfortable with blender + get layers add on (cos I found it quite unnatural to work with paints and shadows on one layer)?

Nice result! In particular, the wood texture on the door looks just right from here - I found that to be a lot harder than it looks when I tried it! XD

The short answer is both, at different stages in your workflow. I think you’ll find this discussion interesting (it’s a great project too):

I suspect all ways are suitable it just depends on the person. If you are used to other programmes and drawing/painting anything in 2d.

Adobe substance painter, which allows you to paint on multiple layer types at once.
With one stroke you paint the diffuse layer and normal layer for example.

There is a Blender add-on, which does the same trick but less easier (a lot of setup). And Adobe comes with tons of preset materials.

This looks great. The colours suite the models style. I’d like to see a bit more definition between blocks of the crenelations to show separate blocks. Other than that, good job.
